Virtual CFO services for startups: compare scope, team, and deliverables

A useful virtual CFO engagement turns current books into cash decisions, hiring plans, and investor reporting. Compare the work before comparing monthly fees.

Name the decision you need help making

Hire a virtual CFO against a concrete decision: how many people to hire, when to raise capital, which customer segment to fund, or how to manage a cash shortfall. A broad request for financial strategy makes it difficult to tell whether the engagement delivered anything useful.

Write down the inputs already available and the work still needed. A CFO can build a forecast, but unreliable revenue, payroll, or balance-sheet records create a separate accounting problem. Include the cleanup or controller work in the plan before relying on the forecast.

Candidates and service boundaries

Pilot advertises advisory services alongside bookkeeping and tax. Kruze Consulting lists fractional CFO and advisory work for startups. Acuity publishes CFO-related support within its accounting offering. Institution offers strategic finance support alongside its accounting and tax services.

Use those descriptions to build a shortlist, then request the actual team and deliverables. Institution publishes this article and sells finance services. No provider is ranked here by an invented score, and a website service label does not prove the experience of the individual assigned to your account. Institution is not a public accounting firm or law firm. Licensed work uses qualified professionals under the agreed scope.

Request an owned forecast

Ask for a model your team can access, with assumptions that are visible and documented. It should connect revenue drivers, headcount, operating costs, working capital, and financing to cash. Agree who updates actual results and how often assumptions are reviewed.

A hiring decision should show the employee's start date, cash compensation, employer costs, and any hiring delay. A fundraising plan should distinguish cash already committed from a round that has not closed. If a model assumes financing arrives automatically, its runway answer needs qualification.

Define the meeting and reporting work

An engagement may include a recurring leadership review, board reporting, lender communication, or fundraising preparation. Put each one in the scope. Specify whether the CFO prepares the pack, reviews somebody else's work, joins the meeting, or only supplies a spreadsheet.

Ask how recommendations are recorded and followed up. A useful review ends with a decision, owner, and assumption to monitor. Monthly commentary that repeats the P&L does little to help a founder choose between competing uses of cash.

Compare capacity as well as price

Find out how much scheduled and unscheduled access is available, who covers absence, and how urgent work is priced. Separate recurring planning from a financing transaction, acquisition, or major restructuring project.

Use a first-month deliverable to assess fit: a cash forecast tied to bank balances, a clear list of assumptions, and a written explanation of one pending decision. Continue the engagement when the work improves decisions and remains usable by the company between meetings.
