Bring outsourced accounting back in-house

Move outsourced accounting to an internal team by assigning preparation and review, transferring working knowledge, and proving the first internal close.

List the work you are replacing before fixing the exit date

Bringing accounting in-house means taking over the provider's actual work, including the review and coordination that may be less visible than transaction entry. Inventory the recurring tasks, occasional tasks, current exceptions, and advice the company depends on. Match that list to the signed scope and a recent completed accounting cycle.

Ask the provider to explain the handoffs inside its own team. Who prepares a reconciliation, who reviews it, and who resolves an unusual treatment? Your internal model needs to account for those functions even if it uses different job titles or fewer people.

Separate the decision to employ an accountant from readiness to end the service. A new hire may need time to learn the business, obtain access, and understand the existing records. Set the exit date after assessing those dependencies and the agreed notice terms.

Design preparation, review, and decision responsibilities

CPA.com's illustrative CAS staffing materials distinguish transaction-processing roles, accounting management, controller review, and CFO-level work. They are sample roles for a service firm, not a required organization chart for your company. They help expose functions that a single broad job description can obscure.

Assign internal responsibility by task and capability. An experienced bookkeeper may prepare routine records while a controller reviews significant judgments. A founder may approve business decisions and payments without being equipped to review every technical accounting conclusion. Identify where retained specialist support is needed.

Include backup coverage and the authority to request corrections. Review that exists only when an already overloaded person finds spare time is not a dependable operating arrangement. Check the proposed workload against the actual transaction volume and reporting commitments.

Transfer the knowledge that makes the records usable

Obtain the agreed records, reconciliations, schedules, report definitions, open-items list, and procedure notes. Ask the incoming team to use them before accepting the handover. A folder can contain many files while still leaving the new accountant unable to explain a significant balance.

Schedule focused working sessions around consequential accounts and recurring exceptions. Follow a real transaction through source evidence, entry, reconciliation, review, and reporting. Ask why the treatment or process was selected and where the supporting decision is stored.

Microsoft's operational handover guidance emphasizes transferring implementation knowledge, decisions, and responsibilities to the operating team. Apply that principle to the provider transition: the internal team needs a maintainable explanation of the process, with owners for future updates, rather than permanent dependence on the outgoing person's memory.

Reassign access and approvals through a controlled handover

Inventory the systems, accounts, integrations, shared files, and recurring instructions used in the service. Confirm the company's administrative access and the appropriate individual permissions for its staff. Have the responsible system owner change access through the product's supported process.

Distinguish preparing an accounting record from initiating an external action. Supplier payments, payroll submissions, customer messages, and filings need an explicit operator and approver during the transition. Tell both teams when responsibility changes so an instruction is neither omitted nor sent twice.

Plan access removal for the outgoing provider in line with the agreed final work. Retain the evidence the business needs before ending subscriptions or removing a required route to records. A staged transition may be sensible, but any continuing access should have a purpose, owner, and review date.

Make the first internal close an observed operating cycle

Set a defined period for the internal team to prepare the work and its designated reviewer to check it. If the outgoing provider remains available under an agreed support arrangement, use that time for specific questions and exceptions. Record assistance provided so management can see which capabilities still need development.

Compare completion against the task inventory, not merely the production of a profit and loss report. Inspect reconciliations, unresolved items, supporting schedules, approvals, and the explanation of changes. Confirm that the team can reproduce the reports with consistent settings.

For an illustrative failure, the internal accountant produces the reporting pack but relies on the outgoing provider to resolve every bank difference. The transfer is incomplete in that area. Assign additional training, review capacity, or temporary support before declaring the entire function independent.

End the service with a specific remaining-work agreement

Document the last completed period, accepted handover items, unresolved matters, and any continuing specialist assignments. Keep commercial closeout and operational acceptance connected, while making clear which unfinished tasks each party has agreed to perform.

After the first internal cycle, review the actual workload with the team. Adjust procedures and staffing where the transition exposed a gap. The objective is a function that can continue through ordinary absences and unfamiliar transactions, with clear review and access to the expertise it still needs.
