Test a sales target against the team's ramped selling capacity

Build expected output by hiring cohort, attainment and time in role. Connect the capacity ceiling to pipeline and collection timing before treating a hiring plan as revenue.

Separate the target from expected selling capacity

A revenue target may require more productive selling capacity than the hiring plan can provide. Test that constraint before using the target to justify payroll. The number of people employed at year-end does not establish how much they can sell during the months before they arrive or while they are learning the role.

Salesforce's capacity-planning guidance identifies ramp time, quota attainment, turnover and hiring as inputs. Its examples are a provider's planning guidance, not universal productivity benchmarks. Use the company's observed cohorts and sales process to estimate output, keeping management targets visible as a separate comparison.

Define what the selling measure represents. New bookings, contract value, invoiced sales and recognized revenue can follow different timing. A capacity model should first estimate the commercial event the team produces, then connect that event to revenue and cash through the relevant delivery and billing assumptions.

Build the expected output by cohort

Suppose four hypothetical established representatives each have a monthly quota of $50,000 and expected attainment of 80%. Their expected combined bookings are $160,000. Two new representatives have just joined and are assumed, for this month only, to produce 25% of an established representative's expected output. They add $10,000 each, bringing the model to $180,000.

Treating all six as fully productive would produce $240,000, a $60,000 difference. The example's attainment and ramp percentages are invented, not benchmarks. They illustrate why hire dates and time in role need to reach the sales calculation.

Specify what the ramp factor already includes. If it measures new-hire bookings as a share of fully productive expected bookings, do not apply an additional attainment reduction that duplicates the same effect. Keep quota, expected attainment and relative ramp as separate, defined inputs.

Check the other conditions needed for those sales

Productive representatives need enough suitable opportunities. Compare the capacity case with lead supply, conversion evidence and the sales cycle. A hiring forecast cannot create a pipeline merely by adding employees. Equally, a large pipeline may exceed the team's ability to qualify, negotiate and close work in the relevant period.

Review territories and account assignment. Moving opportunities from an established representative to a new hire can redistribute expected output rather than add to it. Confirm who owns the deals and avoid including the same customer opportunity in both cohort plans.

Test supervisor and onboarding capacity when many people join together. Historical ramp data from isolated hires may not apply to a large intake. Record changes in product, market or sales motion that reduce comparability with past cohorts, and retain a slower-ramp case where uncertainty is material.

Reconcile the capacity gap to an operating decision

If expected output falls below the target, identify a specific response and its evidence. Earlier hiring, improved conversion, different territories or a revised target have different costs and lead times. Do not close the gap by increasing attainment until the forecast balances without explaining what changes operationally.

Keep hiring costs and expected collections on their actual timelines. A representative can begin producing bookings before the company delivers the service, invoices or collects. The finance model should preserve those delays when assessing the affordability of the sales plan.

After each period, compare cohort output with the original ramp and attainment assumptions. Separate late hiring, weaker pipeline and slower productivity. Update the affected driver and show the remaining gap. Management can then adjust the plan based on a defined constraint rather than assuming a larger ending team guarantees the year's target.
