A free gift still uses inventory: measure the promotion's actual cost

Track gift units, eligible orders and extra fulfillment costs so a zero-price product does not disappear from campaign economics.

Record the gift as a real product movement

Keep the gift's SKU and quantity on the fulfillment record even when its customer price is zero. The warehouse must reduce the correct inventory, and finance must retain the product cost. A promotional note attached to a paid item may explain the offer to support staff while leaving the gift invisible to stock and margin reporting.

Shopify's Buy X get Y documentation distinguishes qualifying products from discounted or free products and allows limits on uses per order. Confirm the actual promotion settings and completed order lines. An eligible customer does not necessarily receive a gift, so the cost calculation should use fulfilled gift units rather than every order that passed the spending threshold.

Calculate the incremental cost of the offer

Include gift product cost and any extra picking, packaging or shipping caused by adding it. A small item may fit an existing parcel, while another may require a larger package or an additional shipment. Compare the actual fulfillment configuration with the ordinary order. Keep fixed campaign work separate from variable cost per fulfilled gift.

In a hypothetical campaign, 400 gifts cost $2.50 each, extra handling costs $0.40 per gift and added postage totals $120. The direct incremental cost is $1,280: $1,000 of product, $160 of handling and $120 of postage. Dividing by 400 gives $3.20 per fulfilled gift before other campaign costs. A zero selling price does not make that cost zero.

Ask the accountant how the customer arrangement and promotional costs should be presented in financial reporting. The operational calculation supports a decision; it does not determine revenue allocation or expense classification for every reporting framework.

Measure customer behavior against a useful comparison

Compare eligible orders with a relevant period or controlled group, accounting for product mix and other promotions. Determine whether customers added profitable items, merely shifted existing purchases or placed orders that would already have qualified. A higher average basket does not establish that the gift caused additional profit.

Review returns of the qualifying purchase and the gift under the approved customer policy. Preserve the actual outcome, including any allowed gift retention or additional settlement. Track replacements and stockouts that caused the business to send a different gift. Those exceptions can change campaign cost even when the original promotion code remains the same.

Reconcile the campaign's remaining stock and commitments

Match allocated gift stock to units shipped, canceled allocations and units still available. Investigate gifts shipped without a qualifying order and qualifying orders where the promised gift was omitted. Give support a documented resolution route for those cases. Avoid silently substituting ordinary saleable inventory without recording the product and cost.

At campaign close, report actual gift quantities and costs alongside the contribution from the associated orders. Keep unsent promotional stock visible for the next approved use or disposition. Before repeating the offer, use the verified cost per gift and the observed basket response to set a budget and eligibility rule that the warehouse and accounting integration can both support.
