SaaS hosting costs: allocating cloud spend without hiding margin

Separate production delivery costs, development environments, shared infrastructure, and unusual usage before using cloud spend to assess customer or product margins.

Define the question before the allocation

Decide whether the analysis supports company gross margin, product profitability, or customer pricing. Each question may need a different level of detail. A company-wide ledger category can be sufficient for the monthly P&L while a customer pricing decision requires usage data.

Agree the accounting policy with the reviewer. Production hosting, development environments, internal tools, and prepaid cloud commitments should not move between categories merely because management wants a different margin result.

Separate direct and shared usage

Use tags, projects, accounts, or service logs to identify costs directly associated with a product or customer. Review untagged spend and costs that span multiple environments. Ask engineering to explain expensive services before allocating them using a convenient percentage.

For shared infrastructure, choose a driver related to consumption, such as storage, requests, compute time, or active capacity. Document limitations. Revenue can be a simple allocation basis, but it may understate the cost of a small customer with unusually heavy usage.

Keep commitments and credits visible

Reconcile the cloud invoice to the ledger and note prepaid credits, discounts, reserved commitments, and unused capacity. An invoice with a promotional credit can understate the ongoing cost of operating the service after that credit ends.

Consider an illustrative shared cluster costing $6,000 per month. If two products use 70 percent and 30 percent of its measured compute, a compute-based allocation gives $4,200 and $1,800. Storage or support requirements could justify a different driver. Label the result as an allocation, with the measurement period and assumptions.

Use the result for a specific decision

Compare cost per relevant unit across time and investigate changes in workload, pricing, architecture, and customer mix. A lower cost per request can coexist with rising total spend if request volume grows quickly.

Discuss whether the company should change pricing, optimize a service, or reduce idle capacity. Keep the allocation policy stable enough to compare periods, and preserve any intentional changes with a bridge. The monthly review should explain what caused cloud costs to move and which owner will act on it.
