Board metrics: a definition register that keeps monthly reports comparable

Document each metric’s formula, source, period, exclusions, owner, and revisions before using it in board or investor reporting.

Define the number behind the label

For every recurring board metric, record formula, units, reporting period, source system, exclusions, and owner. Labels such as active customer, revenue, burn, and retention can conceal several legitimate definitions.

Keep accounting figures and operating metrics distinguishable. ARR, bookings, and collected cash should not share a revenue label without an explanation.

Reconcile the source

Identify the report or query producing the number and the date it was extracted. Check coverage, duplicate records, canceled activity, and timing. A dashboard total should remain reproducible outside one person's browser session.

When a metric depends on multiple systems, retain the bridge. Explain why customer billing records differ from the ledger or why the product's active-user count excludes particular accounts.

Preserve changes deliberately

If a definition changes, document the reason, approval, effective period, and effect on the trend. Decide whether comparable history can be restated or should be shown with a break.

For illustration, changing active customer from anyone with a login to anyone with a paid subscription can reduce the count without indicating customer loss. The report needs that explanation before management interprets the movement.

Assign a reviewer

Have the relevant finance or operating owner review material metrics before the pack is released. Confirm that the definition matches the decision the board uses the metric to assess.

Avoid adding a measure because it looks impressive if nobody can explain its source or purpose. A smaller set of maintained metrics provides a more useful comparison.

Keep the register with the pack

Store the approved definitions, source references, extraction dates, and revision history alongside the reporting package. Retain material exceptions and estimates.

Review the register when pricing, products, systems, or reporting needs change. The board should be able to compare months knowing whether the business changed, the source changed, or the definition changed, with each difference explained.
